Diagnostic & Baseline
Every engagement begins on the shop floor — not in a boardroom. I conduct Gemba walks, observe actual workflows, collect cycle time data, and map the current state using Value Stream Mapping. The output is a quantified baseline: OEE, lead time, defect rates, inventory levels, and throughput. This becomes the benchmark against which all improvements are measured. No assumptions — only data.
Analysis & Target Setting
With the baseline established, I perform root cause analysis on every identified waste stream. Pareto analysis, Ishikawa diagrams, and 5-Why sessions reveal the real drivers of inefficiency. From this, I design the future state map with clear, quantified targets: percentage reduction in lead time, changeover time, defects, and WIP. Each target has an owner, a timeline, and a measurement method. The roadmap is agreed with your leadership before any implementation begins.
Implementation — On the Shop Floor
Changes happen where the work happens. I run Kaizen Blitz workshops (3-5 days) with cross-functional teams directly on the production line. We create standard work documents, install visual management systems, reconfigure cell layouts, and implement pull systems. Operators are involved from day one — they are the experts of their process, and their buy-in is non-negotiable. Every change is tested, adjusted, and validated in real operating conditions before standardization.
Measurement & Standardization
After implementation, I measure everything again using the same KPIs from the baseline. Before/after data is compiled into a structured results report. Standard Operating Procedures (SOPs) are written and validated. Audit checklists are created for sustaining the improvement. The new performance level becomes the standard — the new floor, not the ceiling. Visual management boards track daily performance against the new targets.
Sustainability & Transfer
The goal is your autonomy, not my permanence. I train your team leaders in Gemba management routines, daily stand-up facilitation, and problem-solving using A3 methodology. A structured follow-up plan at 30, 60, and 90 days ensures improvements hold. I transfer the methodology, the tools, and the mindset. When I leave, your team owns the process — and has the capability to run the next improvement cycle independently.
